Multi-zone systems run $4,000 to $18,000 depending on how many indoor heads you hang and which brand tier you buy. Those are wide ranges and the width is real — but it is not random. Three things move your quote, and once you can see them you can read a bid instead of just comparing totals.

Equipment versus labour: where the money goes

Roughly, a single-zone install is $900–$2,000 of equipment and $600–$1,100 of labour. That ratio surprises people. The compressor and the head are commodity items with published prices; what you are really buying from a contractor is the part you cannot see.

Labour swings from $300 to $2,000 on the same single-zone system, and the variable is almost never skill — it is conditions:

  • Line-set length. Every extra foot between the indoor head and the outdoor unit is material and time, and past a point it affects performance.
  • Mounting height and access. A first-floor wall next to the outdoor unit is a different job from a second-floor bedroom on the far side of the house.
  • Wall coring. Straightforward through vinyl siding. Not through brick.
  • Electrical. Most systems want a dedicated circuit. If the panel is full or the run is long, an electrician’s day is inside your “installation” price.
  • Condensate. Gravity drainage is free. A condensate pump is not.

This is why “get three quotes” is real advice rather than a cliché here. Ask each contractor to itemise equipment, labour and electrical separately. Two bids $2,000 apart usually differ in one line, and it is usually electrical.

Cost by number of zones

A “zone” is an indoor head, not a room. One head can serve an open-plan space of several rooms; a closed bedroom needs its own.

  • 1 zone — $1,500 to $4,500. The bread-and-butter install: a bonus room, a converted garage, a bedroom the central system never reaches.
  • 2 zones — $4,000 to $9,000. One outdoor unit feeding two heads. The second head is far cheaper than the first, because the expensive outdoor unit is already paid for.
  • 3 zones — $5,000 to $12,000.
  • 4 to 5 zones — $8,000 to $18,000. This is the band where the comparison changes. If your house already has usable ductwork, price a ducted heat pump against this before committing. If it has none, mini splits usually still win, because retrofitting ducts is a construction project, not an HVAC one.

One caution on multi-zone: a single outdoor unit sized for five heads is efficient when several run, and can short-cycle when only one does. Ask how the system behaves at minimum load — a good installer will have an answer, and short cycling is a real comfort and lifespan issue, not a theoretical one.

What sizing does to the price

Bigger is not better and it is not just wasted money — an oversized system cools the air fast, shuts off before it has removed the humidity, and leaves a room that is cold and clammy. It also short-cycles, which wears the compressor.

Sizing is done properly with a load calculation that accounts for insulation, window area and orientation, ceiling height and climate — not by square footage off a chart. A contractor who sizes your system by asking only for the room’s square footage is guessing, and it is a reasonable reason to prefer a different bid even if it costs more.

DIY: what it saves and what it costs you

DIY-specific kits — the pre-charged, quick-connect line-set type — bring a single zone down to $800–$2,000, removing $1,000–$3,000 of labour per zone. For a detached garage or a workshop, that is a genuinely good deal.

Understand what you take on:

  • A conventional (non-DIY) system is not a DIY job. It has to be evacuated and charged, and refrigerant handling is restricted by federal law to an EPA Section 608 certified technician.
  • Warranty. Most manufacturers of conventional systems require professional installation for the warranty to hold. On a $2,500 compressor that matters.
  • The mistakes are slow. A line set that is kinked, too long, or poorly insulated does not fail on day one. It shows up as an underperforming system three summers later, and by then it is very hard to attribute.
  • Electrical is still electrical. The dedicated circuit is not part of the kit.

Why 2026 costs more than 2025 even at the same price

The Section 25C Energy Efficient Home Improvement Credit gave up to $2,000 back on a qualifying heat pump. The IRS states the credit applies to qualifying property placed in service on or after 1 January 2023 and before 31 December 2025. A system installed in 2026 does not get it.

What has not necessarily gone away: state and utility rebates, which are separate programmes with their own rules and are often administered by your electricity provider. Those are worth twenty minutes of searching your utility’s name plus “heat pump rebate” before you sign anything.

What to ask before you sign

  1. Itemise it — equipment, labour, electrical, permit, separately.
  2. What size, and how did you get there? A load calculation, not square feet.
  3. What is the line-set length, and is it within the manufacturer’s limit?
  4. Who does the electrical, and is it in this price?
  5. What is the labour warranty? Equipment warranties are the manufacturer’s; the workmanship warranty is the contractor’s, and it is the one that varies.
  6. Is a permit required here, and are you pulling it?
